I have created my own custom system for working with subs because I got sick and tired of running into the same problems, over and over. Early on in my quest to become successful in construction, I didn't realize that I had the ability to change these things. I thought it was normal to have to babysit jobs and take on everyone's problems in addition to my own. I used to be amazed at how uncommon it is for people to use common sense.
In hindsight, I realize that I simply didn't have a real system. I was just "winging it" with my new job as "the boss". I was very naïve during those years. For example, I would give just about anyone a job without any type of formal interview or screening process. And it seemed like every day a half dozen people would walk up to me asking for work.
I wasted so much time driving back and forth between jobs, dropping off building materials because most of the people working for me didn't even have enough money to buy a box of screws or a $10.00 bucket of joint compound. I was in essence hiring unskilled drug addicts/ alcoholics. Needless to say, I got ripped off quite often and I somehow became the guy to call when they needed money, even if they just got paid a few hours earlier!
After 10+ years of stumbling around like this and after many thousands of dollars spent on educating myself, it really sunk in that I had been dealing with my subs like an ignorant jackass. I decided that either I had to fix my system or find a new line of work. So I began reading about how other contractors who found success operated with their subcontractors. I already knew how NOT to do it. Now I needed to learn how successful people did it.
So I began to analyze things from both the perspective of the general contractor and that of the subcontractors in order to pinpoint the main issues that were consistently screwing us both up. I was determined to figure out a way that worked best for me but at the same time was fair, considerate and workable for my subs. So I started by making a list of pain-in-the-ass situations that occurred to me on a regular basis.
1) Most subs overestimate their abilities and say they are qualified to do repairs that I later find to be untrue
2) Subs calling me asking for $$ before job was done or pretty much whenever they wanted
3) Random phone calls throughout the day are the biggest "time-stealer"...Most subs think they should be treated special and that they should have access to me all the time
4) Subs would call me during the day (mostly while I was working at another job-site) and I would have no record of the discussion when they would later tell me that I had approved something when they previously called me
5) I really don't like talking on the phone
6) My priorities as a business owner are to "over-deliver" to my customers and hold myself accountable for any mistakes such as under-estimating, wrong decision, etc... Most subs priorities are to finish each job as soon as possible and for as cheap as possible, without really thinking about how this minimalistic mentality affects the longevity of their operation
7) I do not like making a sub return to a house to re-do a job, but I know that it is a MANDATORY part of this business. In fact, if I talk on the phone with them about them having to re-do something, I always end up feeling sorry for them and giving them a pass. Mostly because they ALL attempt to justify the crappy work and whine like my 5 year old used to.
Anyway, I finally solved all of the above troubles when I created my "Subcontractor Operations Manual" and it is basically a contract between me and a sub and it states everything they need to know about working with me. I do not talk to a sub until after they have read this. Most of the time they don't even have any questions after reading this document... which tells me that it answers most of the important questions.
